Business Diagnostic

Find the operating constraint before funding another solution.

A focused review for growing and founder-led companies that need clearer priorities, stronger management visibility and a practical path from problem to execution.

A clear place to begin

Growth problems rarely arrive with the correct label.

What looks like a sales issue may be capacity, pricing or handover. What looks like a systems issue may be unclear ownership. A diagnostic separates symptoms from causes before the business commits more money, technology or management time.

This is not a generic audit or an automatic score. Pentos reviews how work and decisions move across the business, tests the quality of management information and identifies the few constraints that deserve attention first.

When it helps

Useful at an operating inflection point.

01

Growth is creating friction

Revenue, customers, products or locations have increased, but delivery, coordination or cash performance has become less predictable.

02

Too much waits on one person

Important decisions, relationships and operating knowledge remain concentrated with the founder or a small number of leaders.

03

The numbers do not guide action

Reports arrive late, teams debate the data or financial outcomes cannot be connected to operational causes and accountable owners.

04

A major change is approaching

The business is considering a CRM, ERP, restructuring, succession, international expansion, investment or acquisition and needs to improve readiness first.

What Pentos reviews

Four connected views of the business.

01

Operations

Critical workflows, bottlenecks, handoffs, exceptions, capacity, process ownership and the gap between documented and actual work.

02

Financial visibility

Management reporting, cash and working-capital visibility, unit economics, forecast reliability and the link between operational drivers and results.

03

Organisation

Roles, accountabilities, decision rights, management cadence, founder dependency and whether issues are resolved at the right level.

04

Systems & data

How information moves across CRM, ERP, spreadsheets and manual workflows; where duplication, weak controls or poor adoption create risk.

What you receive

A decision tool, not a longer list of problems.

The output is designed to help leadership decide what to address, in what order and why. The exact scope is agreed during the fit review.

How it works

Focused from the first conversation.

01

Fit review

Clarify the business question, urgency, available information and whether Pentos is the right fit. This first conversation is not a sales presentation.

02

Focused diagnostic

Review relevant data and documents, interview key people and examine the workflows and decisions behind the visible symptoms.

03

Leadership roadmap

Present the diagnosis, alternatives, priorities, ownership and a practical sequence for the first 90 days and beyond.

04

Implementation, if useful

The diagnostic can stand alone. Where helpful, Pentos can support programme design, systems, process change and management routines.

A strong fit

For leaders ready to examine how the business actually works.

  • Founder-led or growing companies at an operating inflection point
  • Leadership teams prepared to share relevant information and test assumptions
  • Businesses seeking practical priorities and accountable execution

Probably not a fit

Not every business problem needs a diagnostic.

  • A pre-selected solution that only needs a supplier quotation
  • A certification, statutory audit or regulated professional opinion
  • A request for a generic report without leadership participation

Frequently asked questions

Before requesting a fit review.

Is the Business Diagnostic only for large companies?

No. It is designed around the complexity of the operating problem, not a minimum company size. It is especially relevant when a growing or founder-led business has outgrown informal ways of working.

Does Pentos recommend software during the diagnostic?

Only when technology is part of the underlying answer. Process, ownership, information and adoption are reviewed before a CRM, ERP or other system is treated as the solution.

Can the diagnostic stand alone?

Yes. The roadmap is intended to be useful whether the internal team, Pentos or another specialist supports implementation.

What happens in the first conversation?

Pentos asks about the business question, current symptoms, urgency and available evidence. You receive an initial view on fit and a suggested next step; there is no obligation to continue.

Before adding another initiative, identify the constraint.

Share what is changing, where performance is becoming difficult and what a useful outcome would look like. Pentos will respond with an initial view on fit and next steps.
